In short

The problem
Referrals and commission were tracked by hand across the various offices. Who introduced a student, and what they were owed, had stopped being answerable.
What runs now
A portal where attribution is recorded as it happens and a payout can be traced back to the referral that produced it.

The business

STUDY-RIGHT Educational Consult places students from Africa into universities abroad. Founded in 2023, it operates a couple of offices across African cities and represents more than 2,000 universities in over 50 countries.

Its work covers admissions processing, visa and travel support, counselling, student loans and MBBS admission — each a multi-step process with documents attached to it.

The problem

Growth came through agents. Agents refer students, and agents are paid for the students who enrol. That arrangement works on a spreadsheet until the number of agents and the number of offices both start rising.

Two questions became difficult to answer reliably: which agent introduced this student, and what are they owed. Neither has an approximate answer. An agent who is paid late, or paid the wrong amount, stops referring.

The hard part

  1. Decision 1

    Attribution had to survive the real sequence of events. A student is referred, goes quiet for months, returns through a different office, and enrols on a different programme than the one first discussed. The rule that decides who earns the commission has to be written down before any code is useful, and it has to hold when a case does not follow the expected path.

  2. Decision 2

    Permissions were the second problem. Each office has its own staff, who need to see their own agents and their own students, and must not see everyone else's. A single 'admin' role would have been faster to build and wrong within a month. The boundary had to be drawn at the office, with a route above it for head-office staff who legitimately need the full picture.

  3. Decision 3

    Commission is money-adjacent, so the numbers have to be reconstructable. A figure that appears in a payout without a traceable path back to the referral that produced it is a dispute waiting to happen. That pushed the design toward recording what happened rather than only storing the current total.

  4. Decision 4

    Documents carry the same weight. An admission file is evidence. The system had to make it clear which document belongs to which application and which version is current, because the cost of getting that wrong is not a bug report — it is a missed intake.

What was built

An agent portal with onboarding, referral tracking, commission calculation, and roles scoped to office boundaries, alongside the public agency website.
